From Views to Leads: Comment-to-DM Funnel Benchmarks

What happens after someone comments a keyword? Real numbers from two comment-to-DM funnels: how many people received the link, how many opened it, and what moves those rates.

A video with a million views is nice to look at, but it doesn't pay salaries. What pays is the number of people who move from watching to giving you a way to reach them. On TikTok and Instagram the most effective path we know is the comment-to-DM funnel: the video asks viewers to comment a keyword, a bot replies in direct messages and delivers a lead magnet, and the contact goes to your CRM. This article shares benchmarks from two real funnels and explains which steps you can improve. For the full service, see Instagram DM automation.

Benchmarks: in our funnels about 38% of people who start the bot receive the link, and about 82% of those open it. These are past results, not a promise; they depend on the niche, the offer and the lead magnet.

The funnel, step by step

  1. View. A Reel or TikTok ends with an offer: "Comment GUIDE and I'll send it to you."
  2. Comment. The viewer comments the keyword. This also raises the video's engagement and reach.
  3. Bot starts. Instagram comment automation replies and opens a DM conversation within seconds.
  4. Link delivered. The bot sends the lead magnet link, often after a short question or a contact request.
  5. Link opened. The viewer opens the link and gets the checklist, guide or discount.
  6. Contact in CRM. The contact is stored with the keyword and the video it came from.

Real numbers from two funnels

Both funnels ran on AI creator accounts produced by the CrystalCore team:

FunnelStarted the botReceived the linkOpened the link
Funnel A18,8467,248 (38%)5,961 (82%)
Funnel B5,5791,985 (36%)1,616 (81%)

Two things stand out. First, the rates are close across two very different funnel sizes, which suggests the structure, not luck, drives them. Second, the open rate is very high. That is the difference between a link someone asked for in a private conversation and a link they happen to see in a caption.

Why 38%: where people drop between the bot and the link

Not everyone who starts the bot ends up with the link. The common reasons:

  • Messaging rules. Platforms limit when and how a business can message someone; some conversations can't be continued.
  • A contact request too early. If the bot asks for an email before giving any value, some people leave.
  • Unclear next step. If the bot's message is long or confusing, people don't tap.
  • Curiosity commenters. Some people comment out of interest in the video, not the lead magnet.

The levers are short messages, one clear button, and giving value before asking for the contact where the funnel allows it.

Why 82%: why people open the link

An 82% open rate is far above what links in captions or bios usually get, and the reason is intent. The person asked for the link by commenting, then received it in a private chat within seconds. The lead magnet matched the promise in the video. Break any of those three and the rate drops: a slow reply, a generic link, or a lead magnet that doesn't match the video.

One account, a dozen funnels: keywords as research

On one account we ran 12 keyword funnels in parallel, each with its own conversion rate. One keyword campaign on a single account produced 42,415 contacts at a 36% conversion rate; another brought 18,845 contacts with zero ad budget. Running several keywords at once turns the funnel into free audience research: the keywords that get the most comments show which pain points your audience cares about most. That insight is useful far beyond social media, in ads, landing pages and sales scripts.

How to improve each step

StepWhat to improve
View → commentA clear, specific offer at the end of the video; one keyword that is easy to type
Comment → botInstant reply; a public comment reply that tells people to check DMs
Bot → linkShort messages, one button, value before the contact request
Link → openA lead magnet that exactly matches the promise in the video
Open → leadA short landing page and a simple form; contact sent to the CRM with its source

Designing the bot conversation

The bot is where most funnels win or lose. A good conversation is short, delivers what the video promised and asks for a contact only when it makes sense. An example structure for a cleaning account offering a stain guide:

  1. Public reply to the comment: "Sent you the guide in DMs 👇" — tells the viewer where to look and shows others the offer is real.
  2. First DM: "Here's the stain guide you asked for. Want it as a printable PDF too?" with one button.
  3. Value: the link to the guide, or the guide itself.
  4. Contact request: "Want the weekly cleaning schedule as well? Leave your email and I'll send it." — a second, smaller reward in exchange for the contact.
  5. Handoff: if the person asks a question the bot can't answer, a person picks up the conversation.

The details change by niche, but the principles hold: one message, one action, value first, and the promise from the video kept exactly.

Choosing the lead magnet by niche

NicheKeywordLead magnetSecond reward for the contact
Home and cleaningGUIDEStain guide by surfaceWeekly cleaning schedule
FashionCAPSULECapsule wardrobe checklistSize and fit guide
FoodRECIPEFull recipe with quantitiesA 7-day meal plan
Wellness (no medical claims)ROUTINEDaily routine checklistA first-order discount
Fitness appPLAN7-day starter planFree trial access

The pattern is the same in every niche: the first reward delivers exactly what the video promised, and the second, smaller reward is the reason to leave a contact.

Common mistakes that kill funnel conversion

  • A keyword that's hard to type or easy to misspell. Short, common words work best.
  • A slow reply. Interest fades in minutes; the bot should answer within seconds.
  • A lead magnet that doesn't match the video. People who asked for a recipe don't want a newsletter.
  • Too many questions before any value. Each extra step loses part of the audience.
  • Leads that stay in the inbox. Without a CRM connection, contacts get lost and you can't see which video produced them.
  • One keyword forever. Rotating keywords and lead magnets keeps the offer fresh and doubles as research.

What to track every week

MetricWhat it tells you
Keyword comments per videoHow strong the offer in the video is
Bot usersHow many commenters started the conversation
Link received rateHow well the bot conversation works
Link open rateHow well the lead magnet matches the promise
Contacts in the CRMThe actual leads, by keyword and video
Sales from those contactsWhether the channel pays, over a longer period

After the funnel: following up the lead

A contact in the CRM is the start of a sale, not the end of the funnel. The people who commented asked for something specific, so the follow-up should continue that topic. A short email or message sequence works well: first the promised material, then one related tip, then an offer connected to the problem from the video. Leads who answered qualification questions in the bot can go straight to a salesperson. Because each contact carries the keyword and video it came from, you can later see which videos produce buyers, not just contacts. Instagram vs TikTok

On Instagram, comment-to-DM automation runs through Meta's official messaging API for business accounts. On TikTok, DM automation depends on business messaging tools that are not available in every region or for every account type; where they aren't, a link-in-bio flow is the fallback. Plan for this before you design a cross-platform funnel.

Frequently asked questions

What is a good conversion rate for a comment-to-DM funnel?

In our funnels, around 36–38% of bot users received the link and 81–82% of them opened it. Use these as reference points, not targets; your rates depend on niche, offer and lead magnet.

Does Instagram allow auto DM on comments?

Yes, through Meta's official messaging API for business accounts, within its messaging rules.

Do I need ads for this to work?

No. One of our keyword campaigns brought 18,845 contacts with zero ad budget. Ads can amplify the best videos later.

How many keywords should I run?

Start with one or two. Once the funnel works, add more to test different pain points; we have run 12 in parallel on one account.

Where should the leads go?

Into your CRM, with the keyword and the video recorded, so you can see which content produces leads and sales.
